This RPG is set in the land of Equestria after it has been conquered and split between the Changelings and a foriegn fascist nation. It is based in large part on the Equestria at War mod for Hearts of Iron 4, and uses D&D 3.5 mechanics

4 of the group have taken a job to clear a site of a future real estate development of undead. They seem to have stumbled upon a centuries old evil long forgotten by Equestria. Meanwhile, Ash has discovered foals from the order of Saint Prancis orphanage practicing dark magic and sacrifices in the woods, while Iron is having not-so-pleasant dreams

Southeast was where I was picturing it. Somewhere on the east side if Celestial sea, South of Griffonstone (which I think became Griffonia, if I'm not mistaken).
Whatever it is is fine, so long as it's got dragons, mountains, and is at least partly isolated from the other races.
Do you have a link to the mod? I'd like to see it, just so I know about the existing continents.

Especially considering most of their land is unsuited for industrial development. Especially in the north, where states with zero building slots are common.
The primary advantage they have against Equestria in the Great War is that Equestria takes time to fully mobilize for war, so the longer the Changelings can delay the Great War against Equestria before Equestria can mobilize on its own, the greater the chances the Changelings have at winning. Otherwise, Equestria will just end up steamrolling them, if they declare war too early or too late.

I never really imagined Changelings to be very inventive creatures. They seemed to be mostly hive-minded in the show, never shown using nearly as many tools as ponies did.
Also, motorized infantry is no match for ponies who could fuck-up an entire army by causing a blizzard or unrelenting rain and wind: it'd be like invading Russia in the Winter.
But again, video game logic.

Tbh, it looks like we're going to have to wait for quite a while until the conflict is settled in this story, considering we're level 5 and don't have any XP yet.
As far as I can tell, the story won't really be finished until Chrysalis is defeated and the princesses are freed, but that will probably take quite a while. I at least want to finish these sidequests to get some levels, then use my divination at lvl 7 to try to jump-start the story by scrying on key characters.
I had hoped the conflict resolution wouldn't involve a literal civil war, because I'm not exactly specialized in killing off freaking armies, nor would my character want to if she could avoid it. I get Transport Via Plants at lvl 11, and that could be helpful for party travel, since most forests in the universe have names and are adjacent to urban centers.

I've got quite a few spells that make surviving in the forest easy. Pass Without Trace is a 1st level spell for me too, so I could make the party virtually impossible to find in a forest; Druids are impossible to track, because of their Trackless step class feature.
Most survival checks are 15-20 DC, so I can take 10 on most checks that would be required to keep a party safe/sheltered/hidden/fed. Dark Star is a Ranger, so I HOPE he maxed out survival.

Oh, I picked up some traits for Iron since I have nothing else to do. These are slow (+1/halve movement speed), abrasive (+1 Intimidate, -1 Diplomacy and Bluff) and relentless (+2 fortitude save vs tiring, if fail, exhausted), just to add some spice to the character. I also removed 4 skill points from jump and climb and redistributed them to Handle Animal because hey, why not?
